Referrals are the best source of customers most B2B companies will ever have. The buyer arrives already trusting the company, the sale is short, and the customer tends to stay. A company that reaches $10M on referrals has proven that its work is good enough for customers to put their own name behind it.
Referrals also have a ceiling, and it is set by the size of the network. Every referral comes from someone who already knows the company: a customer, a supplier, a former colleague. As the company grows, it sells more deeply into that network, and the number of new people the network can reach grows much more slowly than revenue. The usual result is a plateau somewhere between $10M and $50M that nobody planned and nobody can quite explain.
The buyers outside the network
Outside the network, buyers behave differently. In the 6sense survey of 2,509 B2B buyers published in 2024, buyers were on average 69% of the way through a purchase before they spoke to a seller, and 81% already had a preferred vendor when they did. A referral reaches the buyer before that shortlist exists. Everyone else builds the shortlist alone, and a company that isn't findable in the places they look is never considered.
So the company that grew on referrals is often well regarded by everyone who knows it and invisible to everyone who doesn't. Its win rate on the deals it sees can be excellent, while the deals it never sees go to competitors with weaker work and better visibility.
What to add
The answer is to keep referrals and add a second source of customers the company controls. In practice that means three things. A clear picture, from the company's own records, of which customers are most profitable and what they have in common. A list of companies that look like them and have never bought. And a way of reaching those companies, and of being found by them, during the months they are choosing a supplier.
None of it replaces the referral network. It gives the company a second source of growth that depends on its own decisions, and makes the next $10M less dependent on who happens to mention its name.
